On October 27, Xu Zhiqun, founder and chairman of Guangzhou Gaojing Solar Energy, delivered a special keynote speech on the third anniversary celebration. Drawing on the construction logic of ancient buildings, the system reviews " the following is the full text from the five dimensions of laying foundation, erecting beams and columns, making brackets, laying main beams and laying roof tiles.
What are we "building" in these three years? Three years ago, when the base was put into production, I went to Qiaotou Village for the first time by chance. This morning, I went to that 700-year-old village again. Standing in the ancestral hall of Qiaotou Village, touching the wooden pillar that has stood for hundreds of years, I realized once again that a good building handed down from generation to generation must first have good craftsmen. Only when someone does one thing to the extreme, can things be immortal for a hundred years, that is, first there are "good workers" and then "good things", so the brand slogan of Gaojing is "good workers create things".
This reminds me that every mortise and tenon chiseled by Lingnan craftsmen and every pillar erected is the same thing as every component we have built in the past three years. The ancestral temple has stood for hundreds of years, and people remember the building, but behind the building are the craftsmen who refused to settle. We make components for the same reason-if the power station is built well, the customer praises the power station; but why is the power station good? The value of "good work" lies not in saying that you are good, but in the fact that customers use your things and build good projects, and then when others ask "how can it be so good", the answer finally points to you.
Therefore, we have chosen a name for the third anniversary of the component, which is called "Liangxing Bank". I have been thinking about the
name "Lianggongxing" for a long time. The beauty of the word "line" lies in its two parts of speech:
as a verb, it is an action-walking into the village of Qiaotou, into the production line, into the hearts of the people, and always on the road; as an adjective, it is "able to do"-when things are done well, people raise their thumbs: OK! Three years, Gao Jing, okay?
One is to lay the foundation
But before laying the foundation, there is a more important question, that is: Why build this building on this land? For example, a flour mill has been opened for many years. Flour is good, but whether it tastes good steamed bun depends not only on the flour, but also on the dough, the heat and the taste of the customers. Gaojing has been making silicon wafers for many years, and we understand the material side, but we half understand how electricity runs very fast in the power station and what customers really want. Manufacturing with half understanding of application scenarios is a half-cut specialty. So do components, not for more than one business, but mainly want to "professional" two words thoroughly: understand the material, also understand the application; understand the production, also understand the customer.
Figuring out "why" is the first shovel of soil in the foundation. The rest is to lay a solid foundation-technical route, product direction, talent and equipment. Piling was conducted in August 2023, and the first piece rolled off the production line only 75 days later. A lot of people think that we grab time, in fact, not entirely true: fast, is the "high speed" of nature; in fact, is the high scene "plan and then move" inner confession. The
foundation is tamped down, so yes.
The second is to set up pillars
Put it on the high scene, BC and TOPCon, which are the two columns that lift our components.
Let's start with BC. Why BC? Our judgment is that the industry will eventually shift from price competition to value competition, and BC is the most deterministic track . Therefore, when the industry is watching, we have completed the research, pre-research and pilot test; the first piece of BC has been offline for less than a year, and the 3 millionth piece has been delivered, so Gaojing has become the third large-scale production enterprise in the world, from "full core" to "full screen", the only two in the world. This pillar holds up the future.
Besides, TOPCon. TOPCon once led an era. It brought photovoltaic from P-type to N-type. We started from TOPCon and grew up in TOPCon. This pillar carries Gaojing's past and connects Gaojing's future.
The pillar is at attention, so yes.
The third is to make Dougong
Lean:
in May last year, we sent cadres to Toyota in Japan to study TPS, and after returning, we systematically constructed Gaojing's GPS (Gaojing Production System), deconstructing the essence of "Lean" from the level of "Tao": value-driven, waste elimination, and continuous improvement; Lean tools are also implemented from the perspective of "technology": SMED rapid replacement, TPM self-preservation, double micro improvement proposal, etc. Before waiting, carrying, rework, these wastes are invisible, hidden in the daily life, now a glance at the past, improve their own out. A cadre came back and said to me: "In the past, when we encountered problems, we first thought about'whose responsibility is this'; now we first think about'where is the improvement point '." More than 3,000 people have entered the classroom, and the 80th Improvement Week has fought a tough battle, and a number of lean dojos have been set up. Lean transformation is not manufacturing itself, but the concept of manufacturing.
This year, we went to the United States to study, and brought back four treasures: to build a "medical record book" for the equipment, one machine, one file, from entering the factory to scrap the whole process of leaving traces, the maintenance should be reminded in advance; to install "eyes" for the production line, three-level visual board, where the machine stops, where there is a problem, look up and see, time-limited closed-loop; Give production management a "brain", a daily management system (DMS), get through the whole value chain before, during and after the event, so that the sound of artillery fire on the front line can be listened to and the high-level decisions can be implemented; there is also the simplest one, called LCIA (low-cost automation), which does not spend a lot of money, does not follow the fashion, is based on pragmatism, gives priority to simple institutions, and solves the pain points. Four things together, that is, one sentence: to make the management light, to make the front line solid. The
ultimate goal is to achieve high quality, fast delivery and low cost.
The tenons and mortises are clenched, so it's OK.
Fourth, the upper main
beam
The first test is quality. In the initial stage of production, the first thing we do is not to rush the output, but to establish standards: the quality department aligns with and even surpasses the core standards of the first-line manufacturers. Somebody advises: Climb period, go up first measure. We do not recognize this principle-quality is not shouted out, but made out. Synchronized with the construction of production line, Gaojing has built a complete set of reliability laboratory according to IEC; last year, the laboratory passed CNAS accreditation. In the past three years, regardless of the introduction of new products, material changes, or standard optimization, all "internal testing first, external certification checks", that is, first complete rigorous testing in their own laboratories, and then send to authoritative agencies for certification. We firmly believe that quality is not only about indicators, but also about the heart.
The second test is the customer. Over the past three years, our components have been sent to Talatan in Qinghai, the Gobi Plateau; Binzhou in Shandong, resistant to humidity and salt fog; Baise in Guangxi, standing in the mountains and forests; and Wumatang, the Xizang on the roof of the world, the nearest place to the sky. Especially the 1522-meter deep-sea fire of the 15th National Games, the high-view components are unique and elegant. CGN has won the bid for two consecutive years, and Datang has cooperated for the first time in the stable delivery of BC, which can be described as peaches and plums without words.
The third test is time. After a hundred years, a beam is not bent, not cracked, not rotten, not moth-eaten, it is a pillar; after 30 years, a component is not deformed, not damaged, not leakage, it is a good product. Time is the most undistorted mirror, and we remain in awe.
The girder is carrying it, so it's OK.
Fifth, laying roof tiles
of Gaojingzao components is also the tile of each other: one piece buckles one piece, no one can leave the other, and no one wants to leave the other. On the day
the first component rolled off the production line, more than a dozen colleagues in R & D, technology, production, equipment and quality stayed at the end of the production line, and no one wanted to leave. Why? What we are waiting for is the "tree" planted together and the first "fruit". The person in charge of the manufacturing center said: "At this moment, the achievement lies in the spirit of sincere unity and overcoming difficulties of the Gaojing team." Over the past
three years, we have adhered to the "811" talent plan: 80% internal training, 10% introduction within the industry, and 10% introduction outside the industry. Why bet 80% on the inside? Colleagues introduced from outside bring new ways of playing and new horizons. As Chairman Mao said, "The army and the people are as United as one man. Let's see who can be the enemy in the world.". Over the past
three years, the organization has also grown: the component business department has grown from a preparatory group of more than a dozen people to a complete organizational system, with all departments taking their places and standing forward. We have also created a new organization called CRAD- tiles are all buckled, so yes. The roof is paved and the building is completed. But completion does not mean completion, it is precisely the beginning of a century-old foundation. "Kao Gong Ji" says, "The sky has its time, the earth has its spirit, the material has its beauty, and the work has its ingenuity." If we want to make the building of Gaojing stand for a long time, we must do the following: First, set up the standard of "good workers". "Good worker creation" is essentially "creation" from the standpoint of customers, and "customer-centered" is the standard. Second, build up the ability of "good workers". Customers have special requirements, the first thought of Gaojing, because Gaojing has the best solution, Gaojing is really "skillful". Thirdly, we should build up the vision of "good workers". From "manufacturing" to "creating", "understanding customers better than customers" to provide services and products for customers, and to be the "one step ahead of customers" person, which is exactly the "one Yang finger" of the "six internal skills" we have been requiring. When I left Qiaotou Village in the morning, I looked back at the solemn old ancestral temple. For hundreds of years, they are still there, from the roof ridge to the platform base, upright, intact, hundreds of years of wind and rain, without any damage to the weather. It stands long because it is well made.
